Your Cheapest Acquisition Channel Is Getting 15% of Your Budget

Most DTC brands spend 70–80% of their acquisition budget on paid social. Meta gets the lion's share. Google takes the next slice. Maybe TikTok gets a test budget.

Email gets 10–15%. Sometimes less.

The real CAC by channel for Shopify DTC brands

The economics say that's exactly backwards.

When you measure true cost per acquisition by channel — not platform-reported, but actual spend divided by actual new customers who made an actual purchase that actually cleared into your bank account — email is almost always the cheapest channel by a significant margin.

A DTC brand doing £2M might spend £8–12K per month on Meta to acquire customers at £28–45 each. The same brand's email programme acquires customers at £3–8 each. Even after accounting for the cost of the email tool, the flows, the content creation — the fully loaded CAC on email is typically 3–5× cheaper than paid social.

Why email acquisition outperforms paid social on LTV

Yet email gets a fraction of the attention, the budget, and the strategic focus.

Why? Because Meta shows you a dashboard with a big ROAS number and a clear "spend more" button. Email shows you open rates and click rates that don't obviously connect to revenue. Meta makes scaling feel easy — just increase the budget. Email scaling requires better segmentation, better content, better timing. It's harder work.

But harder work with 3× lower CAC compounds faster than easy work with 3× higher CAC. Every customer acquired through email instead of paid social drops more cash into the business on the first order. And email-acquired customers tend to have higher repeat purchase rates because they already had enough relationship with the brand to be on the list.

Rebalancing your Shopify marketing budget by true ROAS

The brands scaling profitably past £5M aren't the ones spending more on Meta. They're the ones that figured out how to shift budget toward channels where the unit economics actually work — and email is almost always at the top of that list.
