The Returns Number Shopify Buries

Shopify shows a return rate. It doesn't show the true cost of returns — the revenue reversal, the restocking, the ad spend wasted acquiring an order that came back.

Your Shopify dashboard shows a return rate. Maybe it's 5%. Maybe 8%. It looks manageable.

It's lying to you.

What Shopify return rate reporting actually misses

The number Shopify shows is the percentage of orders that were refunded. What it doesn't show is the true cost of each return — which is significantly higher than the refund amount.

When a customer returns a product, you lose the revenue. That's the obvious part. But you also lose the ad spend that acquired that order. The fulfilment cost of shipping it out. The cost of processing the return. The restocking labour. And if the product can't be resold — damaged packaging, opened product, hygiene reasons — you lose the COGS too.

On a £50 order with a £12 CAC, £4.50 shipping, and £2 return processing, a return doesn't cost you £50. It costs you £68.50. The revenue reversal plus every cost you incurred acquiring and fulfilling that order.

Calculating the true cost of returns per order

Now multiply that by your actual return volume. A brand doing £150K per month with an 8% return rate isn't losing £12K to returns. They're losing closer to £16–18K when you factor in the associated costs. That's £192–216K per year in margin destruction that doesn't show up on any Shopify report.

It gets worse. Returns aren't evenly distributed across your catalogue. Some SKUs have 3% return rates. Others have 15%. Shopify shows you an average, which hides the products that are bleeding margin through returns. A high-return SKU might look profitable on gross margin but become loss-making once you account for the return rate and associated costs.

The fix isn't reducing returns to zero — some categories have structurally high return rates and that's fine as long as you price for it. The fix is knowing the true, fully-loaded cost of returns per SKU, per channel, per customer segment. That's what lets you make pricing decisions, ad budget decisions, and product decisions based on real numbers instead of the sanitised version Shopify shows you.
